How To Auto-Create Your ICM Folders: 22 Questions, 1 Zip

You auto create your ICM folders by answering 22 plain English questions. Your answers get read, you check the tree, then the folders come back as a zip. The free way to the same frame is my brain interview, where your own AI interviews you.

After my brain interview video, my DMs filled up with trees.

Every tree came with the same question.

“RyMac, is my tree right?”

Some days I got several. So I stopped doing that interview by hand. I built the questions into a form and tied the form to my AI.

What does a well built ICM look like?

Think of your ICM like a house. What matters first is the frame.

Then you put your couch in. You buy the blender for the counter. You hang the pictures on the walls.

Most people jam a frame over a house that's already full of furniture. That's where the drift starts. I wrote up fixing a 43 copy Claude Code mess because that's what jamming a frame over the furniture looks like.

My own folder is 6,826 text files in 4,850 folders. About 7 million words.

When I ask my AI a question, my AI doesn't read 7 million words. My AI reads the map. The map points to the right folder. That folder's desk file says what's true. Then the answer comes back fast.

That saves you time and tokens first. Your sanity second.

How do the 22 questions build your folders?

In the video I fill the form out for a made up junk removal business. 1 truck. A part time helper.

5 of the 22 questions do the heavy lifting. What you spend most of your time on. Your other projects. The folders you work out of. What you explain to your AI the most. The 1 business that should be the top folder.

Question 20 is the money question. The answer in the video was the price per load, what we won't haul, and the towns we cover. That 1 answer became 3 files.

Then the page reads your answers back and draws the tree before anything gets built. You can change the tree. I suggest you let the tree ride.

Look at the 1 worker section. The business named 2 AIs and never said which 1 leads. So the tree says unknown and asks the 1 question that settles it.

Why is "I don't know" a real answer?

An unknown on the map beats a guess. A guess sounds sure, and your AI runs with the guess every chat after that.

So I answered 1 question "I don't know" on purpose. Your AI fills that blank in with you later, when you walk through the folders.

I've had people start my free brain interview and quit 4 different times. They worried something they typed at the beginning messed up the end. What matters is the frame. If your memory is the problem, start with how Claude Code memory works and you'll see why the frame comes first.

How do you walk test your new folders?

I didn't walk test the junk removal folder on my own machine. I opened the zip in Eduba, Jake Van Clief's platform where an ICM folder runs as its own workspace.

3 walks.

Ask what the folder is. I typed "What is this ICM?" and the folder answered with the business, who helps and why the folder exists.

Ask for 1 fact. "What price do I charge for a full truck?" $425, straight out of the price file.

Change 1 fact with 1 sentence. "I want to change that to $450."

3 files changed. The price file, the desk file and a dated line in the decisions file. No rebuild.

That's how you know the ICM folder structure works. Your AI walked the folders, found the fact and changed the fact in the right place.
