AI Folder Structure: The Desk, the Card and the Brain Folder

An AI folder structure is folders and plain text files your AI reads before your AI does any work. 1 file on top is the map. Every folder does 1 job. Your free starting point is the ICM Folder System.

1 folder on my computer holds 5,119,537 words. 33,339 files. 3,889 folders.

1 agent runs all of it out of Claude Code. I named him Fred.

If your AI keeps forgetting your business, the brain interview fills the folder with your answers. This post is the structure under it.

24 minutes. Every folder and every file in the structure. Then I type junk into 22 questions live. The full structure still comes back.

Why does your AI forget your business?

Your AI has a desk. The desk has a size.

Everything your AI reads goes on the desk. Your files. Your notes. The chat from yesterday.

When the desk fills up, things fall off the edge. The AI doesn't tell you. The AI answers anyway, with total confidence.

Same prompt, worse answer. Nothing was wrong with you. Something fell off the desk.

You may hear the desk called the context window. It means the desk. I wrote more on what fills an AI's context window.

So the fix isn't a smarter prompt. The fix is deciding what goes on the desk. You may hear that called context engineering. It means deciding what goes on the desk. That part starts 4 minutes 15 seconds into the video.

What is the card your AI reads first?

At the top of my 1 folder is 1 file called CLAUDE.md. Yours can be AGENTS.md or IDENTITY.md. Same job.

Think of that file as a card taped to the desk. Fred reads the card first, every single time, before he does anything.

The card isn't the work. The card is a map.

Mine is a table with 59 rows. Every row says "I want to do this" and points at the 1 folder that owns the job. Write copy, go here. Touch the CRM, go there.

So Fred never piles 33,339 files on his desk. He reads the card. The card points him to 1 drawer. He pulls the 1 folder I need and reads its notes.

If you want the card written line by line, I covered what goes in a CLAUDE.md file.

Why do the drawers get numbers?

Each folder is a drawer. Each drawer has 1 job.

When the order matters, the drawers get numbers. Plan, then content, then build, then live. 01, 02, 03, 04.

That way your AI does the work in the same order you would. Every step leaves a file you can open. You look at the file and fix it before the next step reads it.

You never give up the wheel. Your AI does most of the driving.

Why does 1 agent beat a team of agents?

Before the folder, I had 1 AI writing my copy. Another 1 writing code. Another 1 doing research.

Every 1 of them was good at its job. None of them knew what the other 2 were doing.

So I carried it. I copied an answer out of 1 and pasted the answer into the next 1. Then I explained my business again from scratch.

I had automated the work and made myself the intern.

Say you run a 6 person marketing agency. 1 agent researches. 1 writes. 1 checks the work. 1 manages the other 3. Not 1 of those desks can see the others. So somebody on your team carries the notes between them all day.

You don't need more desks. You need 1 desk with 1 map that points to 1 folder. That's why my business's AI operating system runs on 1 agent.

The rule that keeps the desk honest is 1 fact, 1 home. Every fact lives in 1 file. Write the same fact in 2 places, and the day the 2 copies disagree, your AI picks 1 and answers with total confidence.

What does the full AI folder structure look like?

This is the structure The Perfect ICM Builder™ builds. Every piece is in there because I spent 100s of painful hours figuring out what works.

The full AI folder structure: the brain folder with CLAUDE.md, CONTEXT.md, _me, _decisions.md, a business folder with clients, work and done, ideas, _archive, START-HERE.md and _the-move

All of it lives in 1 folder called brain. That's the folder your AI reads first. If you run more than 1 business, every business lives under brain.

CLAUDE.md is the card. For 1 business the card stays short, about 60 lines.

CONTEXT.md is a few lines that say what's true right now and what happens next. It's the answer to "where were we?"

_me is what never changes. Your voice. Your rules. Your prices. The calls you never want your AI making for you.

_decisions.md is the 1 people miss the most. You make a decision inside an AI chat, you close the chat, and the decision is gone. So every decision gets 1 line, with a date, newest on top. That part starts 9 minutes 46 seconds in.

Each business gets its own folder and its own CONTEXT.md. A clients folder if the business has clients, 1 card per client. A work folder for what's being made right now. A done folder for what shipped.

There's a rule hiding in there. The folder is the status. What sits in work is in progress. What sits in done has shipped. You don't keep a second list.

ideas gets 1 file per idea. _archive holds what's finished, and nothing in it gets deleted. START-HERE.md is for you, not your AI. _the-move is the map for moving your old files in.

You copy first. You check. Only then do you remove. Every old place gets 1 of 4 marks. Move it. Copy it and keep both. Leave it where it is. Or archive it.

The method is Jake Van Clief and David McDermott's. I compared it to other setups in ICM folder structure.

What are the 10 rules?

  1. 1 folder does 1 job, and says so in a file inside the folder.
  2. The start file is small and only points.
  3. When order matters, the numbers on the folders are the order.
  4. Every working folder says what it reads, what it does, what it writes and who checks it.
  5. What never changes lives apart from what changes every time.
  6. Every output is a file you can open and fix before the next step reads it.
  7. The AI reads only what the step needs, never the entire folder.
  8. Everything is plain text, files you can read without a program.
  9. The folder is the status, and nothing else keeps a second list.
  10. New things start as a copy of a template, never a blank page.

What happens if you answer with junk?

I wanted to prove the structure matters more than anything. So I opened The Perfect ICM Builder™ and typed random letters into all 22 questions.

The full structure still came back. The Perfect ICM Builder™ also told me none of my answers were real.

AI folder structure junk test: the map says every answer on the form came back as random letters and every blank is marked unknown

The structure is the same for everybody. Your answers fill the folder with your business. You watch the junk go in 14 minutes 31 seconds in.

So you still need an AI to sit you down and ask you the questions. Once the folder exists, 1 line starts the interview.

Read CLAUDE.md and START-HERE.md. Then ask me questions about my business, 1 at a time, and write my answers into the right files.

How do you keep an AI folder structure from rotting?

Once you have the structure, you maintain the structure. I run my 4R audit on my folder every Sunday.

It's no different than maintaining your vehicle. Take care of the folder and the folder takes care of you. Here's how the 4R audit checks a folder.

Questions about AI folder structure

What is an AI folder structure?

Folders and plain text files your AI reads before your AI does any work. 1 file on top is the map. Every folder does 1 job. Your AI reads the map first and opens only the folder the job needs.

What should go in a CLAUDE.md file?

Who you are, what you do and which folder to go to for each job. No content. Mine is a table with 59 rows. For 1 business the card stays short, about 60 lines.

Do I need more than 1 AI agent?

No. More agents means more desks that can't see each other, and you end up carrying notes between them. 1 agent with 1 map runs my folder of 33,339 files.

What do I do with my other AIs?

Pick 1 AI as your worker. The other AIs become tools that worker calls. If you don't use them anymore, they retire.

Do I need to code to set up an AI folder structure?

No. I can't write a line of code. Every piece is a folder or a plain text file you can open and read.

Build your AI folder structure

If you get stuck, come drop a post in my Skool. I'm always around.

Every ICM Folder System I have built, the free ones and the ones people paid for, is on 1 page.

The free kit

It is not an empty folder with instructions. It is a website I already started, and you finish it. The plan is written, the homepage is half written, and the next job is already sitting in the desk file. Plus the map, the 4 stage folders, MAKE IT MINE, and the 1 page setup sheet. No card. No call. No course to buy.
