What Is The ICM Folder System? Files In Folders.

The ICM Folder System is Interpretable Context Methodology set up as plain text files in ordinary folders. One file that is always read first. One file that says what you are working on. Folders holding the work. No platform, no subscription, nothing to install.

What ICM stands for

Interpretable Context Methodology. Jake Van Clief and David McDermott wrote the paper, and Jake calls it the ICM Folder Structure. Jake teaches it himself over at Clief Notes. Somebody called him a charlatan in my comments, so I answered that with receipts: is Jake Van Clief legit.

The argument in one line: your folder structure can carry the job people currently write orchestration code to do.

I think of it as Index, Context, Material.

The 3 parts

I, the Index. CLAUDE.md. The map on the desk. 11 lines. It does no work. It says one thing: before you touch anything, go read Context.md.

C, the Context. Context.md. The desk. What you are working on right now, the decisions already made, and the path to the folder holding the material.

M, the Material. The folder. Calls, drafts, offers, client files. The agent brings the folder, you work, it puts the folder back. Then it writes down what you did in Context.md, so when you sit down tomorrow you both know where you left off.

Client files are where this starts paying. Copy 1 client folder, change 3 files, and the next client is built. That is an AI receptionist business in 1 sentence.

What it is not

Not a platform. There is nothing to log into and no monthly anything.

Not a course. It is 2 text files and 4 empty folders. You could build it yourself tonight.

Not multi-agent. It is the opposite. One worker with a good map instead of several handing work to each other.

Who it is for

Somebody running a business who now has an AI in it and is tired of re-explaining the business to it every morning.

Especially if you bought a course on multi-agent workflows, built the thing, and are now the one carrying information between your own tools by hand.

You do not need to write code. I cannot write code.

Setting it up

1. Put the folder somewhere you already look every day.

2. Open Context.md and answer the 4 headings honestly, in your own words.

3. Leave CLAUDE.md alone. It is 11 lines and already correct.

4. Open your agent in that folder and type: Read CLAUDE.md, then do what it says.

5. Run 1 real job through it. Update Context.md when you finish. That is the habit.

Does it work

Do not take my word for it. I give it away, which makes me exactly the person you should be suspicious of.

Run 1 week of real work through it and compare against whatever you have now. I would rather you beat me with evidence than believe me on vibes.
